Quick answer

Show empathy, clear expectations, practical support and appropriate escalation rather than blame.

What the interviewer is evaluating

  • Empathy
  • Leadership
  • Accountability
  • Communication

How to structure your answer (STAR)

  • Situation: teammate struggling.
  • Task: support team delivery.
  • Action: understand, coach and set expectations.
  • Result: improvement or appropriate escalation.

Example answer

A teammate was repeatedly missing estimates and seemed blocked on tasks that were otherwise within their role.

I spoke with them privately and learned that they were unsure about part of the system. We paired on one task, documented the relevant concepts and agreed on smaller checkpoints for the next few pieces of work.

Their delivery became more predictable. The experience reinforced that performance issues should be investigated before assumptions are made about motivation.

Discussion

The interviewer wants to see whether you can help a teammate without becoming their manager or doing their work for them.

Start by understanding the cause: unclear requirements, missing knowledge, workload, personal circumstances or process problems.

For senior candidates, explain how you balanced support with accountability and involved the appropriate lead when necessary.

Key points

  • Understand the cause
  • Set clear expectations
  • Offer targeted support
  • Maintain accountability

Common mistakes

  • Diagnosing personal problems without evidence.
  • Taking over all their work.
  • Avoiding accountability entirely.

Follow-up questions

  • What if their performance did not improve?
  • When would you involve a manager?
